7 Leaves Café is a fast-growing coffee and tea chain blending Asian flavors with modern café culture, now with 40+ locations nationwide. With rapid growth came new challenges: ensuring customers stayed engaged with the brand’s loyalty program. In this case study, I analyzed customer behavior across store types and designed solutions to boost app awareness and retention.

Mobile App Mania: The Growing Role of Loyalty Apps in the Fast-Food Industry
More than half of restaurant customers now use loyalty programs (PYMNTS), and for 7 Leaves, this shift has made its Rewards app central to the business. With top stores averaging 200+ mobile orders daily, the app drives both sales and customer engagement.

But as loyalty apps flood the fast-food space, many customers are overwhelmed. The Food & Drink app category has one of the lowest retention rates—only 10–11% of users stay active past day one (Adjust). For 7 Leaves, the challenge wasn’t just getting customers to download the app, but making sure they found enough value to keep coming back.

At 7 Leaves, I experienced the same thing during my two years as a team member, where I consistently heard frustrations about our Rewards app. From these daily interactions, three patterns emerged:

How large-scale is this issue?
As one of nearly 900 team members at 7 Leaves, I knew my personal observations represented just one perspective. To build a more accurate picture of why some customers were less engaged with the Rewards app, I conducted three 4-hour observational studies across different store types: walk-in, walk-up, and drive-thru.

Studying multiple store formats helped account for confounding variables—external factors that might influence results. By treating our walk-in store as a control, I was able to compare behaviors and identify how loyalty app usage differed across customer environments.

While my firsthand experience revealed common frustrations, it represented just one perspective out of 900+ team members. To see if these problems were real for customers beyond my own shifts, I ran additional research: competitor audits, app-store reviews, and Nielson-Norman heuristic evaluations.

Mapping the Journey: Connecting the Dots Through User Flows
Since we were rebuilding the app from scratch, it was crucial to see how everything connected, especially with the new navigation menu. I sketched quick user flows between major pages to spot potential gaps early.

A/B Testing: Our ideal user is a 3-Star Yelp reviewer
With limited time left in my internship, we moved straight into A/B testing to maximize impact. This let us gather feedback on the current app while projecting improvements in key metrics like speed to order and likelihood to return. We tested 28 participants, split between those familiar with 7 Leaves and those completely new, evenly divided across the old and redesigned app. The results? The redesign exceeded conversion by 23%.

Not everything went as planned…
Unfortunately, our first in-app survey launched with no notice. It had biased questions and free coffee incentives, which led to unreliable responses. I redesigned it with clearer, unbiased questions and built a database for cleaner insights moving forward.

Publication roadblocks means owning our own
Because the LoyaltyPlant's platform was template-based, many improvements weren’t possible. While we still shipped wins like an out-of-stock feature and Apple Wallet QR codes, and I pivoted to designing a future version of the app the team could fully own.

At a company with over 100,000 employees, only a handful had experience with Adobe Analytics, so I was initially intimidated by the challenge of mastering the tool, creating dashboards to drive data-informed improvements, and finally training others. Despite setbacks like inconsistent data and unexpected research obstacles, the independence I gained made the entire experience rewarding.
